Here's the question I get at least once every budget cycle: "Why are we still paying the OEM markup for PLCs when a private-label equivalent claims the same specs?"
I've handled procurement for a mid-sized custom machine builder for six years—roughly $400,000 a year in controls and electrical components. That debate has come up at least four times in our conference room. Every time, we took it seriously enough to build a spreadsheet. And every time, the answer turned out more complicated than the pricing page suggested.
So let me walk through the comparison the way I wish someone had walked me through it: OEM-branded PLCs versus private-label controls, judged against the three factors that actually showed up in our order history—total cost, field failures, and documentation.
To be clear about terms: an OEM PLC is a controller sold under the original manufacturer's own brand, with that maker's datasheets, certifications, support line, and firmware updates behind it. A private-label PLC is sold under a reseller's or distributor's name, usually sourced from an ODM. Sometimes it's identical hardware to a brand-name unit. Sometimes it's a cheaper design that only looks identical on paper. That last sentence is where most of the trouble starts.
Where Private Label Wins on Paper: Price
Let's give private label its due. When we quoted a packaging-line retrofit in 2024, the OEM-branded PLC solution came in around $3,100. A private-label quote for what looked like the same CPU and I/O configuration came to about $2,300. Maybe $2,275—I'd have to pull the exact file. Somewhere in that neighborhood.
If the comparison ended at unit price, private label wins. I'd tell you something different if I could, but our cost tracking system says otherwise.
The comparison doesn't end there, though. The private-label spec sheet defined I/O current differently from the brand-name datasheet, and it didn't clearly show how the output groups were commoned. So before any of our engineers would sign off, we had to send seven questions to the vendor, wait two days for answers, then spend an afternoon checking those answers against our panel design. I don't have hard data on what that exercise cost us in engineering time, but my sense is it ate a meaningful part of the initial savings.
A simple PLC in a simple machine? Those two days of friction barely matter. A PLC talking to VFDs, sensors, and a customer's existing production line? The integration questions keep coming, and every one of them routes through a reseller's inbox instead of the manufacturer's support portal.
Where Private Label Bit Us: Field Failures
I wish I had tracked every component failure carefully from the start. I didn't, so I'll give you what the service log shows anecdotally.
Two years ago, we installed a batch of 24 VDC interface relays from a private-label source. The price per unit was less than half of what we now pay for a Finder relay 24VDC equivalent. On the bench, the first batch tested fine. In the field, one of them stuck closed after about eight months and kept a conveyor running until a photo-eye finally stopped it. The line didn't crash. It just misbehaved in a way that took the customer's maintenance team an hour to diagnose and our service tech another trip to confirm.
That $6 relay ended up costing us somewhere north of $1,200 in service time, travel, and customer goodwill. The customer didn't remember the relay's brand. They remembered our logo on the panel.
I'm not an electrical engineer, so I can't give you a technical explanation for why that relay failed. What I can tell you, from a procurement perspective, is that the vendor's only response was to ship replacements and ask if we wanted to test them ourselves. No root-cause report. No lot traceability. No meaningful change to their incoming inspection. With an established relay brand, that conversation goes differently, because the manufacturer has already done the reliability testing and can point to standards like IEC 61810-1 for endurance data.
At least, that's been our experience. Your mileage may vary—but I'd rather not gamble a service contract on it.
Documentation: The Round Nobody Budgets For
Here is where the OEM-versus-private-label decision gets settled for us, especially on machines going into regulated plants.
A relay in an industrial control panel may be tested to IEC 61810-1 endurance conditions. A PLC inside a UL 508A panel needs recognized component ratings. If you export to Europe, CE marking and RoHS/REACH documentation aren't optional extras. For an OEM-branded product, most of that is a download away, and it references exact model numbers and firmware revisions.
With one private-label source, we assembled a customer's compliance file and discovered that the declaration of conformity referenced a firmware revision two versions older than the modules we had received. We asked for an updated letter. Three weeks later, we were still waiting, so we swapped the modules ourselves and ate the labor. That's not an edge case, at least not in our experience.
Traceability was the other issue. The vendor quietly changed the internal hardware of their controller but reused the same product code. Our panel drawings still showed the old part number. We caught it during assembly because the heatsink shape was different. Nothing about that change had been communicated to us, and we had to re-run a thermal qualification we thought was already done.
That's the kind of difference no private-label discount covers, because it lands on your shop floor as rework and on your customer's desk as "why did you change something without telling me?" I'll put it bluntly: if a supplier's own PLC catalog can't keep firmware revisions, datasheet dates, and ordering codes on the same page, you can expect to fight those battles for as long as you buy from them.
The Decision Guide: What I'd Actually Buy Today
After six years of orders, here's where I land.
I'd go OEM when the machine is going into a customer's plant, downtime is expensive, or the customer will ask for a compliance file. That includes most of our PLCs and any component that carries a safety-related function. The premium buys traceability, reliable documentation, and a manufacturer who can actually answer a hard question.
I'd still consider private label when you're building equipment for your own line, the controller isn't process-critical, and your engineers have time to validate the hardware themselves. Keep spares on the shelf and be ready to own the risk. In that scenario, private label can be a legitimate way to stretch a budget. I've done it, and I'd do it again for the right application.
One more thing: don't split every component across seven vendors just to chase a 3% saving here and a 5% saving there. A control panel needs PLCs, relays, contactors, and sometimes a VFD. We standardized on one distributor that carries the full range and actually answers technical questions after the sale. When I evaluate a VFD distributor or a relay supplier now, I'm not just comparing price lists—I'm comparing whether they'll still be helpful when something goes wrong. That relationship is worth more to us than most private-label discounts, because it makes our lead times predictable.
The Relay Exception
And relays? Relays are the one category I no longer argue about. They're small, cheap, and easy to overlook. But they sit between the PLC's output and the thing that actually moves, so a 24 VDC relay failure can stop a line just as effectively as a PLC failure.
Our default in that position is a Finder relay 24VDC model. I can't claim Finder is the only brand worth using—that would be lazy procurement and lazy writing. But after documenting every order in our system, I can tell you why we standardized on them: the datasheets match the parts, the type numbers don't quietly change after a hardware revision, and the documentation survives contact with a compliance audit.
When a panel leaves our shop, it carries our nameplate. The components inside carry part of our reputation, whether we planned it that way or not. Paying a little more for components we can defend—to our engineers, to our customers, and on a bad day in the field—isn't waste. It's the price of keeping the logo on that nameplate worth something.
