If you're buying a VFD for a single pump, almost any supplier can get you through the sale. The real test is how they handle a bulk drive order when the specs aren't perfect, the lead time is tight, and one wrong part number can shut down a whole panel build. I know because I've made almost every mistake on this list.
Quick note: I'm not a VFD design engineer, so I can't speak to harmonic calculations or motor tuning. What I can tell you from a procurement perspective is how to evaluate a supplier before you commit. This checklist is for anyone who buys replacement or OEM drives in quantity, or who works with a controller distributor to source control components. If that's you, read this before you send the PO.
Over the years I've personally made (and documented) 11 significant ordering mistakes, totaling roughly $31,000 in wasted budget. Some were my fault. Some were supplier communication failures. All were avoidable. This checklist is the one I wish somebody had handed me in 2017.
When To Use This Checklist
Use this checklist when you're requesting quotes for VFDs in bulk (5 units or more, or any order over $2,000), choosing between a direct factory agent and a controller distributor, adding VFDs to a panel design that also includes auxiliary relays like a Finder relay 24VDC coil, or signing a blanket order with a supplier you haven't worked with before.
If you're buying a single drive to replace a failed unit and the machine is down, skip the full checklist and just make sure the supplier has the exact part in stock. This checklist is for planned purchases.
Step 1: Get The Motor Nameplate Correct
Sounds obvious, but here's what usually goes wrong: someone sends a photo of the motor nameplate and the photo is blurry, or the nameplate lists FLA as '12.4' and the supplier asks 'is that 12.4 amps or 12.4 rating?' Actually, that happened to me in September 2022. I approved an order for 12 VFDs based on a motor list that used the wrong voltage. The drives were fine. The motors were not.
We didn't have a formal pre-order spec review process then. It cost us a $1,300 restocking fee plus a 2-week delay. Now, before I email a PO, I check these:
- Rated voltage (does the motor actually run on 230V, 460V, or 575V?)
- Full-load amps (FLA) not just horsepower
- Motor duty cycle (continuous or intermittent?)
- Braking requirements (is there a mechanical stop or will the VFD need a braking resistor?)
If the supplier asks you for this data and doesn't just give you a quote, that's not a delay. That's a good sign.
Step 2: Separate Your Control Voltage From Your Line Voltage
A VFD is power hardware. But the control circuit around it is typically 24VDC. That's where a lot of buyers get tripped up. You can buy a perfectly matched VFD and still fail the panel inspection because the control relays don't match the PLC outputs.
Here's a concrete example: I once specified a bank of 24VDC relays for a control cabinet. The VFD supplier's quote included '24V relay' as an accessory. What they meant was a relay with a 24VDC coil. What I needed was a finder relay 24vdc with a DPDT contact arrangement and a specific socket. The part number mattered. The phrase '24V relay' doesn't tell you the contact rating.
Ask the supplier:
- Do you stock Finder relays, or just an equivalent cross-reference?
- What is the exact coil voltage and contact rating of the relay you're quoting?
- Is the relay socket included in the price?
This might feel like a detail for the panel builder, but if you're the one creating the BOM, it's basically your job to get it right. (Not that I learned this without a painful phone call about 56 panels' worth of installed relays.)
Step 3: Ask About Lead Time In Writing
Every VFD supplier will tell you 'we have it in stock.' What that means depends on where you are in their priority list. For a bulk drive order, the supplier's stock statement is not a shipping promise.
I said 'we need these by the end of the month.' They heard 'shipping ground is fine.' Result: drives arrived a week after the line went live.
My rule now:
- Ask for the lead time in writing before the order, not after.
- Ask if the lead time starts on receipt of PO or on receipt of payment.
- Ask what happens if they miss the date. (Not 'is it okay?' — 'what is the remedy?')
The first time I ordered 30 VFDs, the quote said '2 to 3 weeks.' I assumed that meant 2 weeks. It meant 3 weeks after they received the wire transfer, which happened 4 days after the PO. The drives arrived 5 weeks after I placed the order. The customer wasn't happy. The worst part is, I didn't even ask the right question because I didn't know I had to.
Step 4: Evaluate Technical Support, Not Just Price
Honestly, the price difference between VFD suppliers is usually pretty small. The bigger variable is what happens when you call with a question after the sale.
Send a test question before you order. Don't use a question you already know the answer to. Ask something specific, like 'Can you confirm the input impedance on this drive for a 480V supply?' or 'Does this part support Modbus RTU?' Look at how they respond: Do they answer in hours or days? Do they admit when they don't know, or do they make something up? Do they offer a wiring diagram, a manual page, or just reassurance?
If a supplier says 'no problem' without opening the manual, that's a red flag. If a supplier can't handle pre-sale technical questions, they almost certainly won't be better after the sale. This is especially important if you're buying through a controller distributor and they're the ones doing the engineering support. Ask them if they have an in-house applications engineer, or if they're just forwarding quotes from the factory.
Step 5: Check The Documentation Before You Pay
Here's the step that I used to skip. I don't know why. After you get a quote, ask for the full datasheet and manual for the exact part number on the quote. Then actually open the manual.
Check that the part number on the manual matches the quote. Check that the input voltage range covers your actual site power (including voltage drop under load). Check that the manual shows the control terminal functions in your language. And check that the relay outputs on the VFD are rated for your load (inductive loads often need a separate relay socket or a snubber).
In Q1 2024, I caught 3 errors on final quotes just by doing this. None of them were malicious. One quote had the wrong part number for the braking module. Another had a control relay list where the supplier substituted a 10A relay for a 16A version. Would it have failed? Probably not. But the buyer's spec required 16A.
Step 6: Ask About Compliance And Warranty In A Specific Way
If your product goes to a regulated environment, you need to know exactly which standards the VFD meets. Don't accept 'CE approved' as a blanket phrase. Ask whether the CE mark applies to the drive as a standalone component or only as part of a panel, whether it has UL listing or just UL recognition, who administers the warranty (the factory, the distributor, or the supplier), and what the repair turnaround policy is (advance replacement, send-back, or 'we'll look at it when we can').
I once lost a week because the 'warranty' required me to ship the faulted drive to an overseas factory for evaluation. The supplier was technically correct. I was the one who didn't ask who eats the shipping cost. It's not that the warranty was bad. I just didn't know how to use it.
Step 7: Start With A Small Pilot Order, Even When You Need Bulk Drives
This one feels counterintuitive. If you need 50 drives, ordering 50 is the no-brainer move. But with a new supplier, I now split the order: 3 to 5 units first, full qualification, then the rest.
For real bulk drive purchases (20+ units), a pilot order can feel like a waste of time. But the cost of a pilot order is tiny compared to discovering a compatibility problem after 50 units have arrived. This is the same reason I use a known relay brand like Finder for the control side of a panel. I don't want to test the 'no-name equivalent' when one contact is stuck and the whole machine is down.
Bottom line: If the supplier can't handle a 3-unit pilot order professionally, they're not going to become organized when you send them a 50-unit PO. Actually, they might. But why risk it?
What To Skip This Checklist For
This checklist is for planned bulk purchases, not emergency replacements. When a VFD dies at 2pm and the customer pays for rush shipping, you're not going to run a pilot order. You're going to call the fastest supplier and pay for expedited delivery. That's fine.
Also, if you're building a brand-new automated system with motion control, or you need custom firmware and on-site startup support, you probably need a system integrator, not a parts distributor. No supplier can be everything to everyone. The ones who tell you otherwise are the ones you need to be most careful with.
Final Thoughts
What to look for in a VFD supplier comes down to three things: honest communication, documented specifications, and a clear path for when something goes wrong.
The cheapest quote isn't the cheapest if the relay coil is wrong, the safety manual is missing, or the lead time was a guess. I know because I've paid for these lessons. This checklist took me about a decade, 11 documented mistakes, and enough wasted budget to buy a small car. If it saves you from one of those, it's done its job.
